How did the armament crews actually get the torpedos on board the sub in the first place?

They were inflatable, so you got them all inside the sub in a little bag.

Looks just like what we did on the Cavalla! Except we had to maneuver around the stairs that were installed in the forward hatch, using a torpedo skid that wasn't designed for that boat.
