It is possible to attack on surface?

I've read that this was the normal tactic to attack a convoy.
The submarines were waiting for the night and them attacked on the surface, using their speed and preventing the escorts to use the ASDIC...
In SH5 I can approach to the convoy without being seen on a dark night (using the dynamic environment mod)
...but with the impact of the first torpedo ... yaaa. everyone starts to shoot at me!

Has anyone tried it?
How do you manage to scape undetected?
