In the most of my patrols i've got this situation:
120 m under the keel
2 or 3 destroyers over my head
and the creepy noise of asdic ping in my ears...

What's the solution for that ?
There is none.
There are, ARE situations where there is no solution.
remember, 75% of the Submariners Got killed or sunk.

The game is not to attack a maximum.
The game is to survive at all!

1939: 100metres under keel before having fun with the tommies.
1940 - 42: 150metres.
1942 - 45: 200 metres.

during the entire war:

run silent!
2 kts can still be heard, try 1 kt!

run deep!
your sonarman should say "more than 300 metres, herr kaleun" before even thinking of playing with a convoy.
If he does not, do not play!

1941+
keep away (200 miles and more) from any british or other allied shore.

1942+
see warship, dive, sit still and listen.
warship closing directly on you, dive to safe depth 150+ meteres, listen.
do not surface until he is gone.

1943+
see plane, dive for at least two hours. avoid Bay of Biscay (cross quickly)
see warship, dive 150 metres immediately and listen. if he comes close, dive 200 and pray.

BUT BUT BUT... if my situation if 20 metres and 3DDs?

You will die.

Like 75% of the real ones back then.
