Per a PM request, I'm going to post the cheat files I made for SH3. I don't still have the demonstration video I made of the torpedoes in action.

Weapon Upgrade Mod
------------------
Using a hex editor, and a bit of trial/error, I've "upgraded" the weaponry. Torpedoes hit harder, move faster. Deck guns take things out AT THE PASS (1-shot, 1-kill).
There are four mods.
There is a mod for the 88mm High Explosive (88mm_HE) deck gun power, only.
There is a mod that includes both the 88mm-HE deck gun, and the 2cm-AP flak gun found on the XXI type u-boat (88mm_HE - XXI_AA).
There is a mod for the torpedo power (explosive power).
There is a mod that increases the torpedo speeds to 40 knots; specifically, the electric torpedoes that were moving at 20/24/28 knots have been upgraded.
Pick and choose to your delight. Just copy the appropriate "data" folder into your Silent Hunter 3 installation folder, and you're in business.
The 88mm gun was upgraded to the following:
Min/Max power of 2000 (up from 25)
Armor Piercing of 100% (up from 20%)
Min/Max Blast Range of 15 meters (up from 3)
The 2cm AA cannon on the XXI u-boats:
Min/Max power of 100 (up from 3)
Armor Piercing of 100% (up from 9%)
Min/Max Blast Range of 15 meters (up from .5)
The u-boat torpedo power:
Min/Max power of 2000 (up from 180)
Armor Piercing of 100% (originally 100%)
Min/Max Blast Range of 20 meters (up from 7)
The u-boat torpedo speed:
40 knots on all electric torpedoes. The selectable-speed torpedoes haven't been changed from 30/40/44. Only torpedoes with maximum speeds that were less 40 knots, have been changed to 40 knots. This includes the acoustic torpedoes, introducing a minor issue. These types of torpedoes will tend to shoot past their target, and then circle around for a "stern shot", because their seeker head makes them weave too slowly for that speed. Your best firing position with any acoustic torpedo will be a "stern shot"; that is, firing the torpedo after the ship has passed you, such that you are aiming for their propellers and the torpedo must follow after them to catch up and hit.

The mods involve the "/data/Library/torpedo.sim", "torpedo.zon", and "shell.zon" files. They were edited with a hex editor.
Explosive power is "MinEF" and "MaxEF". Armor Piercing is "AP". Blast radius is "MinRadius" and "MaxRadius". The fields are all 32-bit floating numbers.
The 88mm deck gun fields can be found in shells.zon, and start at offset hex 0a10. The anti-aircraft gun found on the XXI is at hex 036c. The torpedo power fields are in torpedo.zon, and are scattered all over. The torpedo speeds are in torpedo.sim, and are scattered all over. There is a field "speeds", and there is a field "speed". Speeds refers to the number of selectable speeds, and speed refers to the selected torpedo speed. For example, in the case of Type I steam-driven torpedoes, Speeds=3, and speed=30/40/44.
